Nobody Gets Promoted by Prompting ChatGPT

Promotion decisions at Big 4 and tier-1 consulting firms are not made by AI. They are made by partners in rooms that AI is not in. After coaching dozens of Senior Managers and Directors through partner and director promotion, I wrote a 16-page roadmap that names exactly where AI helps, and where it cannot. This post is the short version. It is for senior consultants 12 to 18 months from their final panel who want a clearer view of what actually decides how their case lands.

Nobody gets promoted by prompting ChatGPT. I just wrote a 16-page roadmap proving it.

The further I got into writing it, the clearer one thing became: almost nothing on those pages is something AI can do for you.


Most candidates ask permission. "Do you think I am ready?" "Would it be appropriate to be considered?" That language sounds polite. It hands the other person the key to your career.


What works is the opposite. Speaking as someone already operating at the next level. Stating, not asking.


That has to come from your voice. Not a prompt.


The same is true for the moments that decide everything:


→ The stakeholder map that does not appear on any org chart

→ The conversation with your sponsor about this cycle or next

→ The corridor conversation with a Partner from an old account who holds a quiet vote

But the moments that decide the outcome happen in rooms AI is not in.


And to be clear: this is a path worth wanting. It shaped my career in ways I am grateful for. The work is meaningful, the people are sharp, and the path is walkable. It just has to be walked with intent, not hope.

What actually decides a Big 4 or tier-1 consulting promotion


In the coaching work I do with senior consultants, the candidates who get promoted share a small set of behaviours. None of them are about prompts.


→ They map the people who decide their case. Not the org chart. The actual humans whose vote matters, including the quiet ones. They know who is warm, who is cold, who needs a corridor conversation, and who needs a written case.


→ They narrate their wins to their sponsor the same way they would narrate a client engagement. Updates at the right cadence. Wins flagged. Value made visible as it happens, not in a panicked final pitch.


→ They state, instead of ask. The language candidates use about themselves is one of the strongest signals in promotion panels. "I am ready for this" lands. "Do you think I might be ready?" does not.


AI is genuinely useful for pressure-testing your case story, rehearsing tough panel questions, and spotting gaps in your network. The 16-page roadmap includes a prompt I use with clients for exactly that. But the meetings that decide the outcome happen in rooms AI is not in, with humans who form opinions from what they see and hear directly from you.
