Change management means one thing: the people who are meant to change actually do.

 

Every change produces two versions of reality.

 

The steering committee sees decks and milestones.

 

The teams see new tools, new expectations, and unanswered questions about their own future. My work closes that gap, so the change that was decided upstairs is the change that actually happens
on the floor.

 

Tünde guided our Legal and Operations team through two workshops on leadership in the age of AI, supported by one to one coaching and a team sensing beforehand. What convinced us most is that she does not start with the tools. She starts with the mindset. The real work begins much earlier, and that is exactly where she met us.

The exercise "My Job in Two Years" was a highlight for me. Making visible what we do today and what we will do differently with AI in two years triggered something in everyone in the room. In every change I have led, the same thing turned out to be true. The problem was never the plan.

You can buy the best tools.

You can design a clean rollout.

You can fund a programme office and put a steering committee over it.

 

None of it moves if your people do not come with you. No people, no change. Just expensive licences that nobody opens. Or rephrases emails with it.

The research keeps saying the same thing. The barrier is rarely access or tools. It is whether people feel part of the change, or done to by it.

My name is Tünde Lukacs. I learned this from the inside. Nearly 20 years in senior leadership across energy, professional services and transformation, including as a Partner at one of the Big 4 firms.

Most consultants study change. I grew up in it.

I led large change programmes and watched the same pattern every time.

The strategy was sound.

The tools were fine.

What decided success or failure was whether the people were brought along.

Then I left to build my own. The Change Republic, an AI-native business.

I have built AI tools with my own hands and launched with them. I am not talking about AI from the outside.

I speak internationally on AI mindset and the future of work, I spoke at TEDx in Zürich on what AI cannot hear, and I have coached senior leaders through the hardest calls of their careers.

That is the work I do now. Change management for the people side of change.

Who Is Change Management Consulting For?

Leadership teams, COOs, CIOs, CHROs and transformation leads who own a change with a date on it. Most engagements right now are AI adoption:
the tools are deployed, the business case assumed adoption, and adoption is not happening.

Change management, the way I practise it, means one thing: the people who are meant to change actually do. Everything on this page serves that.

 

The numbers say this is where the gap sits. Accenture found that 81 percent of employees believe their leaders understand AI, but only 20 percent feel like co-creators of the change. Gallup shows that 44 percent of leaders use AI frequently, compared with 23 percent of the people who work for them. The plan exists. The people are not in it.

The Five Signs Change Is Stalling

  • The tools are live and usage is flat.

  • Middle managers agree in the meeting and nothing happens after.

  • Resistance is quiet. Nobody objects, and nobody changes.

  • Training gets repeated because it does not stick.

  • People ask what the change means for them and get a rollout plan as the answer.

What Change Management Consulting Actually Addresses

Five things decide whether a change moves or stalls. They do not appear in the project plan, and no dashboard tracks them. Yet they decide what happens after the announcement, in the meetings and corridor conversations where people make up their minds. The work goes after them directly.

  • Leaders who can explain why the change is happening. A reason people can repeat to their own team carries further than any announcement.

  • Middle managers who carry the change instead of buffering it. This is the layer where most changes quietly die, and the layer that gets the least attention.

  • Fear named early, before it becomes quiet resistance. Nobody says they are afraid of being replaced. It shows up as scepticism, delay, and sudden concerns about data protection.

  • Psychological safety, which research shows predicts AI adoption more than any other factor. People experiment with new ways of working when a clumsy first attempt costs them nothing.

  • A pace people can actually follow. The deadline comes from the programme. The speed comes from the people.

The clearest signal is a gap between the plan and the behaviour. The rollout is on track, the milestones are green, and the way people actually work has not changed.

Most organisations run one of these well and assume the other happens by itself. The first is the visible machinery of a change, the plans and schedules and governance that prove every affected group was reached. It produces coverage, it can be measured, and that is why it fills the reporting. The second reaches something no plan touches, which is the private conclusion each person comes to about whether to move. That conclusion is usually formed within days of the announcement, and mostly on the strength of the person doing the asking. This piece sets out what each one delivers, why a well-run programme can inform everybody and change nothing, and a short diagnostic for working out which of the two your situation is short of.

Most AI programmes are built to distribute a tool, and that works when the old way of doing the job gets switched off. With AI it never is, so every person decides for themselves whether the new way is worth the risk, and most decide, for now, that it is not. Underneath the stated concerns about accuracy and data protection sits a question nobody puts in a survey, about whether this eventually removes the job itself. This piece covers why more training moves the numbers for a fortnight and no longer, what a senior person has to be willing to say out loud before anything changes, and the four things that shift usage, in the order they tend to matter.

Most stalled change programmes are running correctly on paper. The milestones are green, the training numbers are met, and the way people work has not moved. The reason usually sits with the managers between the decision and the delivery, who were not in the room when it was agreed, are measured on this quarter, and are asked questions nobody gave them answers to. What follows is a slow and entirely reasonable postponement, and the silence around it is easy to mistake for agreement.
